What is intensity

I’ve spent a while trying to work out what intensity really is, and for a long time I had it wrong.

If you run a startup, you hear the word constantly. Investors want intense founders. Founders want intense teams. It gets treated as one of the cardinal virtues, maybe the only one that matters this early. And yet if you stop someone mid-sentence and ask what they actually mean by it, they can’t quite say. They reach for something — long hours, drive, wanting it badly. None of which is wrong, exactly. But none of it is the thing either, and I think I can show you why.

Let’s start with the strange fact that you can always recognise intensity but never define it. You’ve had an intense conversation. You’ve had an intense day, an intense pitch, an intense week. In every case you knew it was intense while it was happening; you didn’t have to work it out. When recognising something is that easy and defining it is that hard, it usually means the thing has a simple structure we just haven’t looked at directly. So let’s look.

The obvious theory is that intensity is a quantity of effort. The more you pour in, the more intense it is. This is the theory people are using when they say “be more intense,” and it has the great advantage of being easy to act on: work more, try harder.

It also happens to be false, and you can disprove it from your own week. Think of your most exhausting recent workday — the one where you were going from the moment you sat down, calls stacked, messages flying, a genuine sense of effort the whole time. Now ask whether it was intense. Mine usually weren’t. I’d spent everything and concentrated on nothing, and by evening I couldn’t point to a single thing that had moved. Maximum effort, almost no intensity. So effort can’t be what intensity is. There’s a variable missing.

The missing variable is the one physics noticed a long time ago. Intensity, in physics, isn’t a quantity of energy. It’s energy divided by the area it’s spread across — power per unit area. A hundred watts filling a room is dim. The same hundred watts narrowed to a point will set dry wood alight. You learn this as a child with a magnifying glass: the sun doesn’t get any hotter, you add nothing at all, you just shrink the area the same sunlight has to cover, and the leaf catches fire. The energy was always there. What changed was how much of the world you asked it to cover.

I find this clarifying in a way that’s almost annoying, because it means my exhausting day had a boring explanation. It wasn’t short on energy. It was short on smallness. I’d taken a full day’s power and spread it over forty things, and forty things is a room, not a point.

If intensity is power over area, there are two ways to raise it: put in more power, or cover less area. For most people, most of the time, only the second one is actually available. You can’t reliably summon more energy — you’ve roughly got what you’ve got. But you can almost always spread it over less. Which means intensity is mostly not something you add. It’s something you stop subtracting from. The instruction hiding inside “be more intense” turns out to be “want fewer things,” which is nearly the opposite of how it sounds.

I want to be careful here, because this is exactly where the idea gets oversold. “Subtract, don’t add” is catchy, and it’s half true, and the false half matters. The denominator is the lever, but the numerator is the thing being levered. A magnifying glass on an overcast day starts no fires — narrow down the area all you like, with no power coming through, you’ve concentrated nothing. So this was never an argument that effort doesn’t count. It’s an argument about order. Narrow first, because that’s the move almost nobody makes and the one that costs nothing. Then, on the small area that’s left, the effort has to be total — more total than it could ever be while it was spread thin. And you only earn the right to go all out once “all” is small enough to be possible.

But first, why should this matter more to a startup than to anyone else? It isn’t obvious that it should. A small company is by definition the one with less: less money, fewer people, less time, no brand, no distribution. Line a startup up against an incumbent and let them settle it on raw power, and the startup loses every round. It’s a little strange that they ever win at all. Most advice to founders quietly assumes the trick is to close the power gap — raise more, hire faster, ship more. But you can’t close it. The incumbent will always have more.

What the incumbent can’t do is concentrate. Its power is spread across a hundred things it can’t put down, so at any single point its intensity is low — and you can put all of yours on that point and beat it there. That’s the whole mechanism by which small beats big: not more force, a smaller front. David didn’t out-throw Goliath; he aimed at the one spot the armour didn’t cover. Which makes intensity the clearest edge a small company has — the one contest where being small helps instead of hurts. And it’s free: it costs nothing to aim everything at a single point. The only price is the nerve to leave the other thirty-nine alone, which is one of the hardest things in the world, because almost nobody manages it.

But that one point had better be the right one. Intensity multiplies whatever you aim it at, so concentrating on the wrong thing doesn’t fail gently — it gets you there faster and more committed than scattered effort would. Which is why the choosing matters more than the concentrating, and it’s the part no formula can hand you.

Everything so far has been one person’s power over one area. Intensity in a person does something odd in a room: it catches on. Sit near someone genuinely concentrated — not busy, concentrated — and it’s hard to stay scattered yourself; the standard lifts without anyone naming it. Once that happens, the arithmetic turns. A team isn’t one lens, it’s many, and if they’re all angled at the same point their power doesn’t merely add there, it stacks while the area stays small. A few people, each intense, all aimed at one thing, stop being a group and become a force — which is exactly what a small company can build and a large one, spread across its hundred obligations, cannot.

Many people directing intensity on different points is just diffusion in a costume — all that power smeared back across a wide area until it cancels to nothing. So the team version needs both things at once: each person at real intensity, and every one of them aimed at the same point. Miss either and you don’t have a force. You have a loud room.

Which is why “be intense” is such thin advice. It sounds like a call for more, when nearly everything that matters runs the other way: intensity isn’t the force you add, it’s the area you refuse to cover. So pick the one thing worth it. Point the whole team at it. Then, on that one thing, hold nothing back. One magnifying glass burns a leaf; a roomful of them, aimed at the same point, is a furnace. The sun never tried harder. You just stopped spreading its light, bent all of it onto a single point, and held it there until it caught.
